Data maturity (weight 3)
Highest weight because nothing downstream works without it. Clean, structured, API-accessible data on deals, quotas, attainment, pay outcomes, and rep demographics. If your comp data lives in spreadsheets that the head of SalesOps refreshes manually, AI is a multi-quarter prep project, not a next-quarter initiative.
Process maturity (weight 2)
Documented workflows, repeatable cycles, explicit decision criteria. AI automates or augments processes that already exist; it doesn't invent them. Teams with undocumented processes end up with AI outputs no one trusts because no one can audit what they replaced.
Technical infrastructure (weight 2)
Data warehouse, APIs, analytics platform, some compute. Enterprise SPM platforms with export capability usually check most boxes. Teams running comp out of Excel need substantial lift here before AI is practical.
Team skills (weight 2)
At least one SalesOps team member comfortable with SQL, statistics, prompt engineering, and model evaluation. AI-in-SalesOps without this internal capability becomes vendor-dependency, which is fragile and expensive.
Governance & compliance (weight 2)
Policies on model use, data privacy, bias testing, and human-in-loop requirements. The regulatory surface for AI in comp is expanding — EU AI Act, state privacy laws, employment discrimination rules. Teams without governance fail compliance when AI outputs are audited.
Every AI failure post-mortem traces back to data: wrong data in, unreliable outputs out. Teams consistently underestimate how much data work they need before AI produces value. The weight-3 designation reflects this reality — you can have every other dimension scored 100% and fail if data is at 40%. Start with data, always, even when it's not the exciting work.

How to act on your score
Ready (≥80)
Foundation is in place. Pick one specific use case and run a 90-day pilot. Common first targets: plan-doc Q&A bot for reps, anomaly detection on calc outputs, narrative statement generation. Measure value, then scale to a second use case.
Foundation Nearly There (65–79)
Close enough to run a constrained pilot. Keep the pilot scoped to the categories you\'re strong on and close the weakest category in parallel. Don\'t scale AI adoption until the foundation gaps close — it compounds problems.
Foundation Gaps (50–64)
AI-in-SalesOps will underperform at this readiness level. Spend the next 2–3 quarters closing the weakest category before running serious pilots. Use this period for education and small-scale experimentation (individual-productivity tools) rather than team-wide adoption.
Not Ready (<50)
Skip AI-for-AI-sake. Focus on data cleanup, process documentation, and SPM implementation first. Running AI pilots at this readiness creates failures that set your team\'s credibility back 2-3 years. The right answer is "not now," not "try harder."
AI vendors will demo you impressive outputs on clean demo data. Your actual data is nothing like the demo data. A team that scores <65 on this assessment should be extremely skeptical of AI vendor pitches — the gap between demo and production is where 80% of AI initiatives die. Make vendors prove outputs on your data before committing budget.

If it doesn\'t work, you learn fast and pivot. Most teams succeed on this and fail on predictive-model first attempts because the former doesn\'t require clean historical data.
